Case Study Overview

As the owner of Coolest Nerd Ever, I was responsible for the entire business operation, including financial performance, people and contractor management, client delivery, technology, capacity, and service quality.

As the volume of the project grew, I redesigned the delivery model to make the work faster, more consistent, and easier to manage across multiple clients.

Scale:

I managed up to 9 projects, simultaneously, with a three-person contractor team.

Key Result:

The project completion time was reduced from 8 – 10 weeks to approximately one month, with some projects  being completed sooner.

Tools Used:

ChatGPT • Microsoft Excel • WordPress • Bricks Builder • Meta Box • Google Analytics • Google Search Console • SEMrush • Ahrefs

The Business Challenge

Clients understood their businesses but in most cases weren’t always able to clearly define what they needed from a digital solution.

At the same time, every project needed a completely different solution which created long discovery cycles, constant adjustment to decisions, rework, and a slower delivery.

As the business grew, I had to balance:

Client needs • Workload • Contractors • Deadlines • Costs • Quality • Revenue • Profitability

The challenge became:

How could I create a more repeatable way to deliver customized solutions without sacrificing quality or the individual needs of each business?

How the Process was Improved

1. Define

What did the business and client actually need?

I created a structured questionnaire to gather requirements such as:

Business goals • Services • Target customers • Service areas • Differentiators • Customer questions • Competitors • Brand direction • Calls to action

When clients were unsure about what they needed, I provided consultation and recommendations to help clarify their goals, priorities, and options.

This turned the beginning of each project into a consistent requirements-gathering process as opposed to an open-ended design discussion.

The first question became:

What does this business need the solution to accomplish?

2. Understand

How should this solution support the business and its customers?

I used the discovery information to understand the business objective and determine the customer journey.

I considered:

  • What customers were trying to accomplish
  • What questions they needed answered
  • What could prevent them from moving forward
  • What information would build trust
  • What action the business wanted customers to take

That action could include calling, requesting a quote, submitting an inquiry, scheduling an appointment, or another next step.

This kept the work connected to business outcomes and customer needs.

3. Diagnose & Prioritize

What was slowing down the operation?

As I completed more projects, I found that many service businesses shared the same underlying needs.

Repeating the same decisions added time without improving the final result.

The biggest opportunity was to separate work that could be standardized from work that genuinely needed customization.

Standardized

  • Client intake and requirements
  • Core solution structure
  • Content requirements
  • Customer-journey principles
  • Calls to action
  • Policy requirements
  • Search engine optimization (SEO)
  • Quality checks
  • Launch requirements
  • Analytics setup
  • Performance reviews

Customized

  • Business strategy
  • Services
  • Target customers
  • Messaging
  • Brand
  • Market
  • Competitive position
  • Client-specific performance opportunities

The operating principle became:

Standardize what should be repeatable. Customize what makes the business different.

4. Design

I created a reusable framework to moving work from requirements through implementation, launch, and ongoing improvement.

The framework established common expectations for:

Business information • Customer needs • Trust-building content • Customer actions • Lead capture • Policies • Search engine visibility • Quality review • Measurement

AI and automation were used where they added value.

I incorporated ChatGPT and other AI tools into content development using a controlled process:

Business Requirements → Defined Structure → AI-Assisted Draft → My Review → Client Review → Final Content

I reviewed and edited the content, and clients reviewed it before publication.

SEO and lead capture activities were standardized and automated to become part of the normal delivery process as opposed to separate activities afterward.

The goal was to reduce repetitive work while keeping business judgment, quality, and client-specific decisions under human control.

5. Deliver

I personally implemented the digital solution using WordPress, Bricks Builder, and Meta Box while managing a three-person contractor team that supported the visual design, and content.

My people-management responsibilities included:

Hiring • Work assignment • Setting expectations • Coaching • Performance feedback • Quality review • Addressing performance issues

With up to 9 projects active at the same time, I balanced workload, priorities, deadlines, available resources, and client expectations.

As business owner, I also managed:

Revenue • Pricing • Budgets • Expenses • Contractor and vendor costs • Invoicing • Profitability • Cash flow

Operational decisions had to balance:

Client requirements • Capacity • Delivery time • Cost • Quality • Profitability

Before an official launch, each project went through a quality review covering functionality, customer actions, navigation, mobile experience, speed, search settings, and analytics tracking.

These changes reduced typical project completion time from 8–10 weeks to approximately one month.

6. Measure & Improve

Work continued after launch.

I used Google Analytics, Google Search Console, SEMrush, and Excel to review traffic, search performance, engagement, customer behavior, and lead-related activity.

I looked for opportunities and gaps between what was happening and what the business wanted to happen.

Examples included:

  • Traffic without enough lead activity
  • Search engine visibility without enough clicks
  • Weak engagement on important content
  • Mobile performance issues
  • New keyword or service-area opportunities

I used this insight to recommend changes to messaging, content, forms, navigation, search targeting and the overall customer experience.

The improvement cycle was:

Measure → Identify the Gap → Diagnose → Improve → Continue Monitoring

I also met with clients to explain what the data showed, recommend next steps, and create action plans.

Business Impact

The visible output was a completed digital solution, but the larger accomplishment was enhancing the business operation behind how the work was staffed, delivered, measured, and improved.

I created a structured model connecting:

Business Need → Requirements → Resource Planning → Standardized Delivery → Quality Control → Measurement → Improvement

I built and operated the business, then redesigned how its people, processes, technology, finances, and performance worked together – reducing delivery time, increasing capacity, and creating a more consistent and scalable operation.
